# Full System Audit & Grill Session

## Core Goal
Find out where the system is broken, fix it, and get the entire fleet and Michael working off the exact same, up-to-date page.

## Identified System Breaks (So Far)
1. **The Code Disconnect (Laptop vs. Server):** Michael built and tested the QR code onboarding funnel locally using Claude Code because the VPS fleet was failing/frustrating him. The VPS fleet was never updated. Builder sat idle waiting for a server-side QA that was already done locally.
2. **The Memory Black Hole:** Michael stated "10 times" that RateRight doesn't have a viable ADI bank account. The fleet failed to update the SSOT with this hard constraint, causing Harper to blindly loop and harass Michael about an impossible grant deadline.
3. **The Comms Paralysis:** Herald is supposed to handle external WhatsApp comms but is stalled/ignoring inbox. Michael had to bypass the system and call Stephen manually.

## Decisions Made
- **MVP Ventures Grant:** OFFICIALLY CANCELLED. We do not meet the ADI criteria and site contacts (Stephen) are too busy for LOIs.
- **Worker Funnel QA:** PASSED. Michael verified it locally.

## Company State (The Brutal Reality Check)
- **Product:** Built and functional (V2 live, QR funnel works locally). 
- **Supply (Workers):** 0 active workers on the platform.
- **Demand (Contractors):** 1 registered contractor. Warmest contact (Stephen) is too busy to engage.
- **Financials:** $0 Revenue. Burning ~$700/month in AI/VPS/software costs. 
- **Funding:** Bootstrapped (Michael's personal cash). The $75k MVP Grant is dead. No safety net.
- **Market Dynamics:** Competitors like Dotcnx are offering "no fee" models, threatening the $50 flat-fee advantage. Contractors are notoriously time-poor ("up the walls").
- **The Core Problem:** RateRight is currently a fully automated, AI-powered empty room.

## The Stephen / Bank Reality (Correction)
- Stephen is not "too busy to sign a paper". He is a 10% owner (required for Australian residency to open the company).
- The blocker is physical: Stephen has to physically go to the bank to open an Australian ADI account. Until he does, we only have Airwallex.
- **Decision:** Grants are officially parked until the physical bank account is opened. 

## The "GWS" Mystery Solved
- Michael was referring to **Google Workspace CLI (gws)**, not WhatsApp. 
- **The Blocker:** The fleet lacks CLI access to Michael's Google Workspace. Without it, we can't read the emails, sync the working QR codes from his local tests, or drop files seamlessly into Drive. Getting GWS hooked up is a massive operational unlock.

## Go-To-Market Update
- **Contractors (Warm):** Pitch is "Do us a favor, post a few jobs." Leverage Michael's existing network first.
- **Contractors (Cold):** Pitch the business model ("$50 flat fee"). 
- **Workers (Posters):** Must get posters out immediately. Michael wants the final poster dropped in Drive or emailed so he can scan the embedded QR code to QA before printing.
