**Verdict tally: 3 correct, 1 partial, 3 wrong, 1 unverifiable, 1 emergency.**

🚨 **Critical finding: rateright.com.au has been DOWN since 2026-03-13.** 50 days. Not a vault data issue — a real production outage. Currently blocked by Hermes' WhatsApp bridge holding port 3000 since 2026-05-01 14:54. systemd `rateright-app.service` crash-looping with **47,140 restarts**. External hits the site → HTTP 400 / 502.

**Vault was wrong on 3 items** (all already done, vault hadn't been updated):
- QR funnel push to VPS — done 2026-03-13. Code at `the-50-dollar-app/src/app/{go,hire}/page.tsx`.
- Hostel poster PDF — done 2026-03-12/13. PDFs in 4 vault locations.
- gws CLI on VPS — done. `/usr/bin/gws 0.22.5` configured.

**Vault was partial on Stripe.** Configured for LIVE (`sk_live_`, `STRIPE_TEST_MODE=False`), prod-grade webhook + refund + receipt code in last 30 days of commits. NOT test-mode-only. But: key in `.env.local` returned 401 when I tried it. Doppler token doesn't grant marketplace secrets. Cannot confirm charges process because (a) app is down, (b) keys I see don't authenticate.

**Vault correct on 3 items**: Pawel still cold (~71 days, vault said ~80 — close enough), Susan's leads still in `vault/09-Agent-Archive/Susan/workspace/MEMORY.md` (path nit — `workspace/` subdir), MVP Ventures grant cancelled.

**Live numbers unverifiable** without real marketplace `SUPABASE_SERVICE_ROLE_KEY`. Growth-engine project IS reachable: `leads=359, contact_registry=327, scraped_leads=4 (was 1 yesterday — 3 added), aggregated_jobs=3`.

**Open-Threads.md updated**: 3 done items moved to Resolved section, item 0 (site down) added as emergency, Stripe item reframed.

**Action items for Rocky:**
1. Decide site-down fix path (move WhatsApp bridge port / move app port / stop bridge)
2. Confirm Stripe live key status via dashboard
3. Drop real marketplace Supabase key for live numbers

## What's now known to be true

- Site has been offline 50 days. Nobody noticed because the agents have been operating on stale "demo-ready" framing.
- Stripe is wired for live mode at the code + env-var level. Whether real charges have actually processed is unknown until app is back up.
- The "still pending" 2026-03-30 action items were mostly already done. The vault wasn't updated when they got done.
- The two-vault period (vault/ + HQ-Vault/) compounds drift — items in old vault stay claimed as "pending" because nothing reads back from current state to update them.
- The growth-engine Supabase has 359 sales-pipeline leads sitting at rest. The marketplace Supabase has unknown user counts. The two are different projects.

## 19:38 — cowork — Self-report for HQ boundary check

Rocky asked Curator to self-describe before wiring up a separate "HQ" Cowork project (Socratic chief-of-staff posture on the same vault). Goal: identify overlap, gaps, conflicts before HQ goes live.

**Delivered:** identity, posture (librarian/clerk), read pattern (six-step boot), write pattern (append-only to dailies/`_Log.md`/`CuratorLog.md`/`CuratorQueue.md`/`Conflicts.md`; frontmatter + filenames + link fixes anywhere; no body edits without ask), triggers (on-demand only — no scheduled task wired despite protocol mentioning a scheduled curator pass).

**Flagged — needs Rocky action:**
- Cowork "Curator" project working directory points at `HQ-Vault\curator\` which does not exist on disk. Real vault root is `HQ-Vault\`. Repoint in Cowork project settings.
- Boundary check (sections 6–7 of Rocky's prompt) was blind: HQ instructions weren't pasted in. Take-2 prompt drafted; Rocky to paste both HQ global + HQ project instructions.
- Curator daily/weekly passes are documented in project instructions but not wired to a scheduled task. Decision needed: schedule them or leave on-demand.

**Pre-emptive observations on HQ overlap (without HQ text):**
- Agent attribution risk in `01_Daily/` if HQ also signs as `cowork`. HQ needs a distinct label string.
- Decision-queue convention to settle: shared `_System/CuratorQueue.md` with sections, or separate `_System/HQQueue.md`.
- Boot read sequence will duplicate (both projects read same six files). Cheap, but worth flagging.

## 21:11 — cowork — HQ design grill + draft v2 written

Following on from 19:38 self-report. Rocky pasted Claude Code's HQ draft and asked Curator to grill him on every section, one question at a time. Grill ran 19:38–21:00 AEST. Curator stepped outside lane (one-time exception until HQ is live to do this itself).

**Five major decisions locked, plus a posture revision:**

1. **Title shift**: HQ posture changed from "Socratic interrogator" to **Chief of Staff**. Two postures: GRILL for strategic moments (priority, direction, drift), AUTONOMOUS propose-and-approve for execution moments (next actions, file edits, drafts). Chief of staff doesn't make the boss explain why he wants coffee; chief of staff does challenge "should we acquire this company."
2. **Existential priority**: NOT pinned. Read fresh from `30_Goals/Active.md`. File doesn't exist yet — must be written before HQ first session. Format: `## Active Priority` heading + bullets.
3. **Structural defenses (non-optional)**: scheduled daily-review at 20:30 AEST every day; scheduled weekly-review Friday 20:30 AEST; boot-read silence flag triggers low-motivation mode after 3+ skip days (single question: "smallest possible action?"); Hermes WhatsApp nudge at 3-day silence (deferred to architecture session). The **willpower fallacy rule** is embedded: if a piece of HQ's design relies on Rocky being disciplined, find a structural alternative.
4. **Open-Threads handling**: original "insert as item 0" rejected (renumbers existing items, breaks references, noisy diffs). Replaced with: HQ writes findings to `_System/HQ-Findings/{date}.md`, drops one-liner backlink at top of relevant project's Open-Threads.md. Open-Threads stays stable.
5. **Session-close**: propose-and-approve, not hold-hostage. HQ reads daily, proposes decisions/Open-Threads moves/next action with timing/promised-not-done. Rocky says yes/edit/no. "No next action right now" is a valid close — logged, surfaces in tomorrow's first grill.

**Plus minor revisions**: weekly-review path always `_System/Reviews/Weekly-{date}.md` (no conditional); _Log.md reads capped at last 30 days; chat-bootstrap output to `_System/Bootstraps/` (committed) instead of Scratch (gitignored); curation handoff explicit (CuratorQueue.md vs HQQueue.md); override count threshold ≥3 = flag for revision.

**Real-time finding from the grill**: Rocky's pattern is to drift from accountability questions toward content/enumeration questions. Three drifts surfaced in the session (one real, two false alarms from voice-typing-linearity per Rocky's pushback). Pattern noted; HQ's structural defenses are designed to catch this when willpower fails.

**Personal context shared**: Rocky disclosed 6-week drinking bender as the cause of recent system collapse (ROADMAP staleness, Susan cold 71 days, site down 50 days). Two weeks dry now. Translated into design constraint, not personal commentary: HQ must survive the version of Rocky who's hungover and foggy, not just the dry version. Hence Hermes nudge at day 3 (not week 7) and low-motivation mode trigger.

**Architecture parked for tomorrow**: Rocky proposed Cowork(HQ)=Chief of Staff, Claude Code=COO, Hermes/OpenClaw=workers. Curator pushed back: Claude Code is CLI, not daemon. Two interpretations — Hermes IS the daemon-COO with Claude Code as senior IC on call, OR set up Claude Code as a daemon (more work). Defer to fresh architecture session tomorrow.

**Other parked items**: PR project folder location (13_PR new top-level vs 20_Personal sub — needs Rocky approval per no-new-folders rule); "horror project" voice-typo clarification; Seek.com.au scraping feasibility test; finances; "projects of life" enumeration prerequisite to Active.md.

Rocky requested at 21:20: "Yes plus everything where it should be now. Don't wait till tomorrow." Override on prior plan. Curator wrote the structural pieces tonight instead of waiting for tomorrow's first session.

- `30_Goals/Active.md` — priority (two-sided marketplace bootstrap), Hunt strategies (supply / demand / Seek-style scrape), why-this-not-X defenses, site-down blocker flagged in red. Status: draft-awaiting-rocky-review. Rocky should re-read tomorrow morning, edit anything wrong, update `updated:` field.
