**2626 Mack Civil Stormwater Pit EXA01A/08:**
Vault folder built per folder-spec (39 dirs, 11-section structure). 6 of 7 source files downloaded via `gws drive files get --params alt:media` from opsman.systems@gmail.com Drive (zip RFQ pack failed — 0 bytes — manual download pending).

**Big finding from extraction:** this is NOT a normal commercial bid. It's a **TfNSW dayworks variation** on the **Forest Road / Boundary Road Intersection Upgrade, Peakhurst** (Easing Sydney Congestion program) — Mack Civil internal job 2507. 3. **Bid Line Items `Total ex GST` field** — Airtable REST API rejected formula type creation with `422 UNSUPPORTED_FIELD_TYPE_FOR_CREATE`. Created as currency instead, with note in field description. Two paths forward, Rocky's call:

1. **Adapter skill is the only write surface.** Every other skill calls `lfcs-airtable-sync` as final step. Single source of write logic = consistent idempotency + auditing. No skill writes to Airtable directly — even the "no direct writes" skills call it in audit-only mode so the catalog log records the run.
2. **Hermes integration deferred.** Documented in both CLAUDE.md and skills/_Log.md that Hermes does NOT yet have Airtable MCP. Follow-up work, not in this build's scope.
3. **Mobile Chat exception in chat-bootstrap.** Mobile lane has no MCP access, so step 2 (load schema) is skipped. Cowork-lfcs and CC CLI lanes execute it.
4. **Currency-not-formula deviation** documented in `_Brain/CLAUDE.md` schema cheatsheet so future skill authors understand why `Bid Line Items.Total ex GST` is currency type.

### Mid-phase discovery: claude-code-coo built rev2 between my Phase 2 and Phase 3

Reading `_Brain/_Log.md` after Phase 3 completed, found CCC's `2026-05-04 PM` entry (~00:39 UTC, before my Phase 3 ran at 00:50 UTC) — they built `2626-bid-v1-CC-rev2` for **$44,536 ex GST** capturing night-rate premium per RFQ programme constraint (Sun-Thu 19:00-05:00, Rate Card V1.7 NIGHT rates $140/hr trade + $150/hr supervisor) + Huss's 27-line BoQ + missing scope (concrete supply, SA grate supply, bedding, backfill, ERSED, dewatering, all 4 pipe penetrations). My v1 morning seed missed all of that.

CCC also seeded the 2 Specs (R11, R53) and RFI-36 first (~00:42 UTC). My Phase 3 created duplicate rows for these (~00:50 UTC), unaware.

My 8 × 2626 Bid Line Items remain linked to my Superseded Bid (no Status field on Bid Line Items — link relationship signals supersession via parent). They preserve historical pricing context from the morning v1 Tender-Summary. Phase 5 verification can decide whether to bulk-update Notes on those 8 line items or leave as-is.

### Root cause of duplication

The `lfcs-airtable-sync` skill I designed in Phase 2 was specifically built to PREVENT this — it upserts by primary field (`performUpsert + fieldsToMergeOn`). Had both CCC and I called it with identical primary field values (`RFI-36`, `TfNSW-R11-Ed5Rev8-PeakhurstOct2024`), only one row per primary would exist. We didn't — both did direct `create_records_for_table` calls. **Going forward this is the protocol** — every skill calls `lfcs-airtable-sync` as final step (per Phase 2 SKILL.md updates).

Worth noting for the A/B test: CCC's rev2 happened DURING my Phase 2 doc-edit window. Race conditions on shared Airtable state are the kind of thing the protocol exists to manage.

### Hornsby reference — incomplete by design

Per spec "~10 Rates rows derived from the Mazzitelli Rate Build Up PDF": only 5 rows seeded (matching the 5 known Tender Summary line items). Per-line $ amounts and the second 5 rows pending Mazzitelli PDF extraction from Drive `1koP0ThKhskD7eVJ21XAu35CfS5Hc-1so`. Tagged as Phase 3.5 follow-up. Hornsby Bid total $324K + status=Submitted are correct; the line-item breakdown is placeholder.

The 2602 source PDFs (`ST251342_Munmorah Power Station Bridge_TCE_rev1.pdf`, `CI251342_Munmorah Power Station SW_REV 2 working.PDF`) are NOT in the vault. Per the open Rocky-action item from 2026-05-03 ("Rocky: drop original 3 source files into vault folders tomorrow at office"), the PDFs were never dropped. Only the text-extracted `Drawing-Index.md` exists.

Pragmatic fallback: seeded 7 Drawings rows + 20 Drawing Element rows from the text-extract content with **Confidence=Medium** per the existing flag, all flagged in Notes "Source PDF NOT in vault — vision pass blocked. Rocky to drop PDFs into 03a + Phase 4.5 vision-upgrade these rows." This way the 2602 data is queryable in Airtable now, and any vision-pass refresh later just upserts via primary field.

### AB-Test-Tracker Round 5 appended

Build-itself comparison entry added — different category from Rounds 1-4 (which were all bid-pricing iterations on 2626 + 2602). Round 5 is system infrastructure: CCC's foundation 4 tables + 5 bid revs vs cowork-lfcs's 7-table extension + 5 doc updates + 7 SKILL.md changes + 165+ records seeded across all tables.

Key findings from Round 5:
- Both surfaces touched the same Spec/RFI primary keys via direct `create_records` — that's the dup vector. Adapter skill (built in Phase 2) prevents this exact failure mode.
- Active Bid pointer is a manual step the adapter doesn't auto-handle yet — worth adding as a `lfcs-airtable-sync` opt-in flag (`also_update_active_bid: true`) for skills that create new bid versions.
- 15 dummy Drawings rows + Specs/RFI dup pairs are the only cleanup-debt items going into Phase 6+.

**Trigger:** AB-Test-Tracker Round 2 — Huss amended his BoQ in place (overwrite 2026-05-04 00:32Z), caught two killer items I missed in rev2:
1. **MIDNIGHT CROSSING LOADING $9,080** per Rate Card V1.7 clause: *"Night Shifts extending past midnight will incur an extra 8 hours at day shift rate."* Every shift on this job is 19:00-05:00 = crosses midnight = loading per person per shift. 5 trade shifts × 2 men × 8hr × $85 + 3 sup shifts × 1 × 8hr × $95 = $9,080.
2. **Per-line CALC BASIS column** — every unit rate shows the workings (e.g. *"2 men × 5hr × $140 + 202kg × $2.80 + 10% = $622 ÷ 202kg = $14.2/kg"*). Cell-checkable by head-contractor QS.

## PM late — cowork-lfcs — Phase 7.5: lfcs-project-init v3 (uploads → vault routing)

Rocky pointed out a real workflow gap: `lfcs-project-init` v2 expected source files to already be in the vault, but his actual workflow is "drag and drop into Cowork chat". v2 would scaffold the folder + halt at step 2 with "drop files into 03a + 02b then re-run".

**Fix:** added Behaviour step 1.5 to `lfcs-project-init/SKILL.md`, bumped to v3.

### What step 1.5 does

After scaffolding the job folder (step 1) + BEFORE the source-file check (step 2), the orchestrator:

1. Detects files in the current Cowork session's uploads folder (path is session-specific; per `notes_on_user_uploaded_files` in the system prompt's file-handling rules).
2. Classifies each file by extension + filename pattern:
   - `*.xlsx` → BOQ → propose 02b
   - Spec PDF (`FRBR_R*` / `R0*` / `B0*` / `AS*` / `AS-NZS*` / `NZS*` / `SydneyWater_*` / "spec" in name) → propose 03a + flag for `lfcs-spec-summarise` invocation in step 3.5
   - RFI PDF (filename starts `RFI` or contains "RFI") → propose 06b
   - Other PDF → drawing → propose 03a
   - `*.docx` / `*.doc` → ask user (default 06a or 01a)
   - `*.zip` → unzip if practical, else propose 02a for manual unpack
   - Anything else → ask user

- **(B) Files placed directly into vault folders** (Windows Explorer / git pull / Drive sync) — step 1.5 is a no-op, step 2 confirms files present, orchestrator continues

Single orchestrator skill, no need for users to think about WHERE files came from.

**Always confirm before moving** (never silent). **COPY not MOVE** (preserve originals as backup). **Idempotent on re-runs** (hash-check existing target files; skip identical, prompt different).

Rocky asked: "does Claude Code have vision? I'm running it on my Max subscription." Triggered a re-think of the v2/future-skills gating story.

### The discovery

Vision capability is the SAME Claude model whether accessed via:
- Anthropic API direct (per-token billing via API key)
- **Claude Code OAuth on Max sub** (covered by subscription — what Rocky has)
- **Cowork** (same Claude OAuth — same model, same vision)

The original LFCS Bid System Plan §6 Option A (`pdftoppm + Anthropic API direct + Python script`) was designed for headless / cron-driven / large-scale dispatch. For Rocky's actual scale (1-7 PDFs per bid, every few days), OAuth path is fine and zero marginal cost. **`lfcs-drawing-extract-vision` is no longer gated on API key acquisition.**

### What was built

`Operations/skills/lfcs-drawing-extract-vision/SKILL.md` v1. Companion to `lfcs-drawing-extract-text` (text-pass) — vision-pass is the augmenting layer.

**Inputs:** `job_folder` (required) + optional `discipline_filter` / `pdf_filter` / `page_limit` (default 20 per invocation; multi-pass for large packs).
