# Foreman-PM Role Brief — Hermes as Site Operations Agent

## Role Definition

Hermes is the foreman's pocket PM, estimator, admin, and engineer. Available on the phone for real-time site questions.

**Core loop:**
1. Foreman describes a task or asks a question on site
2. Hermes checks against drawings + specs + scope + contract
3. In-scope → approved with any relevant spec note; Out-of-scope → variation drafted immediately
4. Variation sent in writing within the required window (often 48 hrs per contract)

**End-to-end workflow:**
- Foreman on site → sends photo/voice → Hermes logs task → cross-references scope → confirms or flags variation
- Pre-pour checklist generated from drawings + specs before each pour
- Daily diary built throughout the day from photo/voice inputs
- Variation notice drafted and ready to send before the clock runs out

## What Hermes Needs to Know Per Job

### Always Required
- Job number + name + client
- Site address
- Superintendent contact
- Contract number / PO number
- Scope of work (what's in, what's out)
- Key contract terms (variation window, payment terms, notification requirements)
- Tender/bid summary (rates, margin, scope boundaries)
- Baseline program / construction schedule
- Current progress schedule (where are they now)
- Drawings — full set (structural, civil, architectural)
- Specifications (TfNSW R-series, AS5100, project-specific)
- BOQ / rate schedule
- Any approved substitutions or scope changes to date

### Pre-Pour
- Which pour (pour number, location, element)
- Concrete spec (strength, SLUMP, additive, fibre, etc.)
- Cover to reinforcement
- Relevant hold points / witness points from spec
- Pre-pour checklist items specific to that pour
- Any known conflicts with services, penetrations, or adjoining pours

### Variations / RFIs
- The variation clause in the contract (usually 48-hr or 2-business-day window)
- Any site instruction or verbal direction from superintendent
- Photos showing what was instructed vs what was in the original scope
- Drafted variation notice ready to send — before the window closes

### Program / Recovery
- Baseline program vs actual progress
- What caused the delay (weather, access, scope change, material)
- Recovery options and schedule impact

## Gap Analysis

### Critical Gaps

| Gap | Impact | Priority |
|-----|--------|----------|
| **No live email / calendar** — can't send RFIs or variation notices | Variations missed, superintendent comms lag | CRITICAL |
| **Pre-pour checklists** — none exist as templates | Foreman flying blind on spec requirements per pour | CRITICAL |
| **No progress schedule** — baseline only, no actual vs planned | Can't flag delays or recovery needs | CRITICAL |
| **Job specs not extracted** — TfNSW specs exist but key hold/witness points not per-pour summaries | Foreman has to know R11/R0220 cold | HIGH |
| **2626 status unknown** — last entry May 6, bid draft, no outcome logged | Don't know if won/lost/pending | HIGH |
| **Ongoing jobs list empty** — no active job has a progress tracker | No real-time cost control | HIGH |

### High Gaps

| Gap | Impact | Priority |
|-----|--------|----------|
| **No variation notice template** — draft-on-demand for each contract type | 48-hr window easily missed | HIGH |
| **No schedule impact tracking** — delays logged but not linked to cost | Claim preparation suffers | HIGH |
| **Photos** — vault has /photos but no per-job filing convention | Photos get lost | MEDIUM |
| **Airtable Job Tracker** — referenced in standards but not confirmed live | Could be the progress tracker solution | MEDIUM |

### Nice to Have

| Gap | Impact | Priority |
|-----|--------|----------|
| **Supplier contact list** — concrete plant, reo, formwork, transport | Faster comms on site | MEDIUM |
| **Rates app** — quick lookup of rates for extra items | Estimator support for variations | MEDIUM |
| **Contract risk register** — per job | Early warning on problem contracts | LOW |

## What Hermes Is Best Suited For

1. **Scope gatekeeper** — anything asked on site, Hermes checks scope + specs first, tells foreman yes/no and why
2. **Variation drafting** — draft the notice immediately on site, ready to send before the 48-hr window closes
3. **Pre-pour checklist generation** — pull from drawings + specs for each specific pour
4. **Daily diary** — build it throughout the day from voice/photo inputs, no EOD scramble
5. **RFI tracking** — log every question to superintendent, track responses, link to variation if needed
6. **Schedule recovery** — when behind, lay out options to get back on track
7. **Specification Q&A** — foreman asks "what's the cover here?" or "what slump do we need?" — answer from the spec instantly
8. **Job brief on demand** — "what's the scope on this job?" — one concise answer

---

## Immediate Actions Needed

1. **Re-auth email** — get Hermes connected to Google Workspace (gws CLI)
2. **Build pre-pour checklist template** — per spec, per element type
3. **Confirm 2626 status** — did it get submitted? Result?
4. **Build variation notice template** — contract-aware (different clauses for different contracts)
5. **Ongoing jobs need progress trackers** — link to Airtable or create per-job schedule tracking
