# Vault Deep-Dive Audit — 2026-05-01

## Scope

Rocky asked for a deep dive on the vault: read everything, archive what's stale, get the team singing off the same hymn sheet. Read every `.md` file in `HQ-Vault/` (excluding daily notes which are append-only history, templates, scratch, and `.gitkeep` markers).

These are the per-project brain stubs. Per Rocky's earlier instruction ("Do not fill folder-level CLAUDE.md stubs. Those are mine to write"), they stay empty until he writes them.

## Suggested Rocky updates (low-priority polish)

These don't block anything but would tighten the vault when Rocky has 30 min in The Window:

1. **`10_RateRight/ROADMAP.md`** — add a "## Status as of 2026-05-01" section at the top. Confirmed completed: Fly.io kill, email deliverability fix, hostel batches 1-2 (67% reply rate). Still pending: hostel physical mail, Hunt scrapers (blocked on ScrapingBee credit), worker supply gap.
2. **Fill `11_OpsMan_LFCS/_Brain/CLAUDE.md`** — Rocky writes this when the time comes; will help Hermes when it eventually reads vault context.
3. **Fill `12_SiteOps/_Brain/CLAUDE.md`** — what site-ops actually means in your world (Hermes captures, photo workflow, Jobs/ tracking, lessons-learned).
4. **Fill `30_Goals/_Brain/CLAUDE.md`** — McElligott long game, asset acquisition, anything you want the team to remember on cold-start.

## Bigger questions worth surfacing

These came up during the deep dive but are out of scope for archive:

- **`rivet/`, `harper/`, `cog/`, `control-centre/`, `faq-work/`, `opsman-control-centre/` at the repo root** are pre-hibernation fleet artefacts. They sit in the rateright-growth repo but NOT in HQ-Vault. Together about 200 MB. Worth a separate "repo-level archive" pass — could move to a `legacy/` directory at repo root, or a separate `rateright-legacy` repo entirely. Not vault scope.
- **`rateright-v2/` and `the-50-dollar-app-backup/` on the VPS** — 1.5 GB combined, 3+ months stale. Sibling repos to `rateright-growth/`. Worth a separate cleanup decision (delete-after-archive or keep-just-in-case). Not vault scope.
- **`rateright-phone-ai/` repo on VPS** — your "AI voice" repo, 3 months dormant but self-contained. If you want to revive it, it's its own task (per RateRight `_Brain/CLAUDE.md` it's a "candidate for revival").

## Vault-verify state post-archive

After the 4 archive moves, expect:
- `.md` count: still ≥ 30 floor (currently 47; 4 moves, +1 audit doc, +1 archive README = 49 still in vault)
- All required-files still present (none of the moved files are required scaffold)
- All wikilinks resolve (the only wikilink touching `Kill-Flyio-Plan` was *from* it, not *to* it; archived files keep their internal wikilinks but those won't change)
- Per-project completeness: 10_RateRight still has all 6 subfolders; `_AgentLog/` is now empty except `.gitkeep` (which we should add since both files moved)

I'll add the `.gitkeep` back to `10_RateRight/_AgentLog/` and `10_RateRight/Operations/` if needed in the same commit.

## Summary

- **4 archive moves** (clear historical / superseded)
- **0 deletions** — protocol holds
- **Hard rules respected** — read-before-edit, no body edits to existing project content notes (only added a status note inside the audit doc)
- **STALE-KEEP files** flagged for Rocky's optional updates; not auto-edited because per the protocol, body content edits go through Rocky
- Vault now reflects current reality more honestly: pre-hibernation fleet comms are clearly archived, completed plans are clearly archived, current investigations are surfaced in `_System/Investigations/`
