# Nightly Strategic Review - 2026-03-27

## 1. PRODUCT BLIND SPOTS
- **The Dispute Void:** The flow breaks at "no-shows". Contractors pay $50/hire. If the worker doesn't show up, there is zero automated dispute or refund mechanism. Contractors will immediately chargeback via their bank, nuking our Stripe account health, or call Michael's personal cell at 6 AM.
- **The "Unlock" Friction:** If the $50 fee is charged *before* unlocking worker contact info, contractors might balk if the worker profile looks thin (voice-to-profile needs to extract and display strong trade credentials). If charged *after*, leakage will be 100%.

## 2. BUSINESS MODEL STRESS TEST
- **Leakage (Going Around Us):** Once a contractor hires a worker for $50, what stops them from keeping that worker forever without paying us again? Nothing. In fact, Michael's offer is exactly that: "if worker stays and it's a good fit they can stay for life." This makes LTV (Lifetime Value) per contractor potentially just $50-$100, which means Cost of Acquisition (CAC) must remain near zero (organic/flyers) to be profitable.
- **Dotcnx Threat:** The "no fees" model undercuts us. Our defense is quality and speed. If we can't fill a role in 24 hours, the $50 value prop dies.

## 3. COMPETITIVE LANDSCAPE
- While hipages/Airtasker squeeze margins, newer entrants like Dotcnx are attacking the pricing floor directly with "no fee" models. To win, RateRight must compete on *certainty* (verified workers, instant matching) rather than just being a cheap lead board.

## 4. LAUNCH READINESS (HARD BLOCKERS)
1. **Empty Marketplace:** We have 304 contractors and 0 workers. Opening the gates to contractors now guarantees 304 churned users. We *must* execute the hostel/site worker acquisition first.
2. **Untested QR Funnel:** As noted in the "Hard Lesson", doing physical distribution before the voice-to-profile funnel and QR code are 100% bulletproof is a waste of capital.
3. **Stripe Environment:** Still flagged as "test vs live mode status unclear". We cannot process real $50 transactions until this is verified.

## 5. OPPORTUNITIES
- **Revenue Sitting in the Inbox:** 9 warm leads are sitting uncontacted (revenue risk). Susan needs to be unblocked to close these manually.
- **The "First Hire Free" Pivot:** Using the $50 app to get them in the door, then upselling them to OpsMan software (the 8-agent fleet). RateRight is the wedge, OpsMan is the real business.

## 6. OVERNIGHT WORK PLAN
- **Rivet:**
  1. Do a live verification of the QR code URL intended for the hostel posters.
  2. Draft the "First Hire Free" cold email sequence for contractors, emphasizing they can keep the worker for life.
- **Builder:**
  1. Build a basic "Report No-Show / Request Refund" button on the contractor dashboard.
  2. Verify the Stripe webhook is pointing to Live, not Test.
