## ⚠️ Strategic Note

System task says "Michael confirmed national launch — all of Australia from day one." I have no verified confirmation of this via Telegram or inbox. My MEMORY.md says Phase 1: Sydney + Newcastle + Melbourne, Phase 2: Brisbane, Perth, Adelaide.

**This plan covers all cities** but recommends phased execution. Physical hostel delivery requires Michael's legs (Sydney) or mail (everywhere else). Digital channels (Facebook, Gumtree, backpacker boards) CAN go national day one at zero cost.

**Recommendation:** Digital = national day one. Physical = phased by city.
